Why AI tools alone won't guarantee ROI

Why AI tools alone won't guarantee ROI

Table of Contents

Most businesses hand AI adoption to whoever’s technical - an in-house engineer, or an outside provider - with a brief that amounts to “go adopt AI.” Those people reach for agentic tools like langchain or n8n and use them to automate the manual steps that already exist.

The businesses that actually see returns don’t treat AI as a tech project. They redesign how the work gets done around what AI can do, instead of bolting bots onto the process they already had.

That difference explains most of the gap between the enterprises struggling to show ROI on their AI spend and the handful who aren’t.

What this looks like in finance
#

Company A adds AI that reads invoices and enters the data into the finance system.

It saves some typing and cuts manual errors, and the business gets to feel like it’s “using AI.” But employees still do what they’ve always done - review every invoice and approve payments by hand.

Company B rebuilds how invoices get handled so AI does the repetitive work, not just the data entry.

An agent extracts and validates invoice data, then matches it against purchase orders. The system flags only genuine exceptions and routes approvals by value and risk. That frees staff to focus on the complex cases instead of grinding through every single one.
